We're all chasing the wrong number. I spent years watching DTC beauty brands obsess over customer acquisition cost. Entire meetings about it, real-time dashboards, strategies rebuilt around shaving off £2 per customer. Meanwhile? 70-80% of those customers bought once and ghosted. Here's the thing: the brands actually winning at DTC aren't spending more on acquisition. They're getting more from each customer they already have. The math is stupidly simple. A repeat customer costs a fraction of a new one. They spend more, they refer friends, they leave reviews that actually convert. Yet most brands still throw 80% of their energy at getting people through the door. And maybe 20% at what happens after. The best DTC beauty brands I've worked with? They flipped it. Not overnight, you still need customers coming in. But gradually, intentionally, they shifted focus to what happens after the first purchase. - Post-purchase emails that actually help instead of just screaming "BUY MORE STUFF." - Replenishment reminders timed to when people actually run out, not when your inventory needs moving. - Content that shows customers how to get better results from what they already bought. Not revolutionary. Just caring about the relationship after the sale as much as before it. One brand increased their repeat rate from 18% to 31% by changing nothing except the timing and tone of their post-purchase emails. Same product, same customers and same website. Different relationship. If your acquisition costs keep climbing and your repeat rate stays flat? The answer probably isn't a better ad. I've watched hundreds of CPG brands burn through cash on discounts they didn't need to run. The pattern is always the same: Traffic slows → panic sets in → "let's do 20% off" → short-term spike → lower margins → customers now trained to wait for the next sale. Rinse, repeat. Here's what almost nobody tests first: a Routine Bundle that lifts AOV without discounting. Not a "buy 2 get 10% off" bundle. Not a "spend $X save $Y" threshold offer. A real bundle: Hero product + Next-step product + Value-add bonus (sample, tool, routine card — something that increases perceived value without cutting price). The formula is simple: Pick your hero SKU (the one people already buy) → Add the logical next step (what should they use after/with it?) → Include a bonus that costs you little but feels premium. Bonus ideas that work: travel size of another product, application tool, routine card with instructions, mini sample of something new. Then put it in 4 places: Homepage — top banner or hero section PDP — above the fold, right next to Add to Cart Cart — as an upgrade prompt before checkout Post-purchase — in confirmation email as "add to next order" If it's not on your PDP and cart page, it won't move the needle. Those are the only two places where purchase intent is high enough to convert consistently. Why does this work? Because it gives customers a reason to buy today — not because of FOMO from a countdown timer, but because the offer itself makes sense. It's a better deal structurally, not a cheaper one. And critically: it doesn't train your audience to wait. You're not conditioning them to expect discounts. You're teaching them that your bundles are smart, valuable, and available now. I've seen this lift AOV by 18–30% in the first week for beauty and supplement brands. No ad spend increase. No promo budget. Just better merchandising and smarter product architecture.
