A 5-step framework Most prioritization sessions end in politics, not decisions. Here’s the process that changes that. 1. Send the pre-read 48 hours early. Include: current portfolio load, resource capacity, and the 3–5 strategic objectives you’re prioritizing against. No surprises in the room. 2. Use a two-axis framework, not a ranked list. Plot initiatives on Strategic Value (y-axis) vs. Execution Readiness (x-axis). The upper-right quadrant is your “fund now” portfolio. This kills the “everything is priority 1” problem visually. 3. Force the trade-off conversation. For every new item added, ask: “What comes out or gets de-scoped to make room?” No unlimited capacity. Ever. 4. Document decisions in real time. Project the decision log during the meeting. When people see their commitments recorded live, they choose their words carefully. 5. Close with a 30-day action list, not a parking lot. Parking lots are where decisions go to die. Every open item gets an owner and a date before the meeting ends. The goal of a prioritization session is not consensus. It is clarity. Those are different outcomes, and conflating them is why most sessions fail. What’s your biggest challenge running portfolio reviews? Akash Joshi liked thisAkash Joshi liked thisPortfolio rationalization sounds clean and strategic. It rarely is. In practice, it starts with a trigger: a budget constraint, a leadership change, a failed program, a board question about why organizational investment isn't showing up in business results. Something forces the organization to look at the portfolio as a whole rather than managing each program in isolation. The analytical work is relatively straightforward: map the portfolio, assess each program and product initiative against a consistent set of criteria strategic fit, delivery confidence, interdependencies, expected organizational benefit and identify where effort is concentrated versus where it should be. The hard part is everything that comes after. Every program in your portfolio has a sponsor. That sponsor has a team, a budget, and a political relationship with your most senior leaders. Every product initiative has a product leader and an engineering team who believe in what they're building. Telling them their program or roadmap item is being rationalized delayed, descoped, or stopped touches people's identities, their team's work, and their organizational credibility. I've led an insurance portfolio spanning multiple countries. The analytical case was clear within six weeks. The stakeholder alignment took 18+ months. And the lesson wasn't about better analytics it was about building the relationships and credibility in advance that allow you to have the hard conversations when you need to. Portfolio rationalization done well isn't a cost-cutting exercise. It's a strategic reallocation shifting organizational effort away from programs and product investments that are no longer aligned to business priorities, and toward the ones that are. The organizations that get it right treat it as a leadership act, not a finance exercise. #PortfolioRationalization #EnterprisePortfolio #EPPMO #PMO #ProductPortfolio #StrategicPortfolio #ProgramManagement #PortfolioGovernance
