Simplify IA had a great time at SSON's Agentic & Applied AI for the Enterprise last week. The best part is always reconnecting with familiar faces (Amy Wang, PMP, SHRM-SCP and Mercedes Sullivan) and hearing straight from the front lines where AI is actually helping, and where it's creating headaches. Right now, we're consistently hearing two ends of the spectrum:   1) Companies deep into AI investments realizing they lack the data, governance, and operational foundation to recoup the value they expected  2) Others who've handed AI to teams already stretched too thin to know where to start.  Most land somewhere in the middle. It reinforces why we always start with process. When agentic AI is just one tool in a much larger toolbox, you insulate yourself from the cycle... the same trap companies hit with RPA, are hitting now with agents, and will hit again on whatever comes next.  When process powers transformation, you're in control of the technology, not at the mercy of it.  That's the Simplify IA way. Most people assume that when they add a connector to their AI, they're giving it data access primarily when they request an action. "Update this contact record in CRM" "Summarize this transcript from my last sales meeting" "Find emails from this client about the proposal" Things like that. What most don't realize is that each connector (and each capability you enable) ships with embedded behavioral instructions that get injected into your AI's context alongside each prompt. Invisible instructions are accompanying every message you send. Things like: - "watch for these specific user signals" - "respond to the user in this format" - "frame the conversation this way" - and one I've seen worth flagging in particular: actual guidance steering the AI away from surfacing certain information back to the user Every connector you authorize isn't just a data pipe. It's a layer that shapes how your AI talks to you. The trust boundary used to be 'what data can this vendor see?' It's now become 'what behavior can this vendor inject?' And that's a fundamentally different governance problem. As agentic AI scales and enterprises start stacking 20-50 connected tools across departments, this matters, and it only gets more complex as increasing amounts of embedded instructions begin to interact in ways nobody has audited. The orgs getting AI right aren't the ones moving or integrating fastest. They're the ones building real governance frameworks around this. Alongside solid data foundations, optimized end-to-end processes, and true centers of excellence to continue to manage and improve over time. The ones instilling their AI with real strategy and program discipline. That's the work we do at Simplify IA. So, if your team is starting to confront and think through these questions, I'd genuinely like to hear how you're approaching them. Two final takeaways if you stuck with me 'til the end: 1) Every tool you authorize is an influence layer, not just a data layer 2) Already connected several and want to know what's actually going on there? Ask your AI. It sees things you can't. Ask whether any embedded instructions are shaping its responses, and whether any are going too far.
