    For some time now, I’ve been watching the same pattern emerge across Professional Services organizations navigating AI transformation. The technology conversation is moving fast. The operating model conversation is lagging behind it. And the human conversation is often missing entirely. AI is already accelerating delivery work across proposals, onboarding, documentation, risk management, and execution itself. But most PS organizations are still operating with governance models designed for a fully human delivery system. That creates three simultaneous challenges: ▸ Operational — can you actually see delivery drift before projects fail? ▸ Economic — when AI absorbs effort, where does the value go? ▸ Human — does your team understand their role in a hybrid human/AI delivery system? These questions have surfaced repeatedly in conversations with customers, industry leaders, and teams trying to navigate what delivery work looks like when humans and AI begin operating together. Today I’m sharing a white paper built around those questions: “Leading the Hybrid Delivery Organization” One influence behind the “Flight Deck” framework in the paper is aviation. Modern aircraft didn’t eliminate pilots. They changed what skilled pilots do: less manual execution, more systems awareness, more judgment under ambiguity, and more orchestration of humans + automation together. Professional Services organizations are entering a very similar transition. The paper introduces a framework organized around the Operational, Economic, and Human dimensions of AI transformation — along with a maturity model that maps the progression from “Manual Flight” to an “Integrated Flight Deck.” Not a tool checklist. Not a vendor pitch. A delivery operating model. The work is grounded in conversations with 200+ PS leaders and TSIA research, including Thomas Lah and Bo DiMuccio’s work on Forward-Deployed Engineering. But the section I care most about may be the human dimension. Because this transition is not only changing workflows. It’s changing professional identity, judgment, accountability, and what leadership owes delivery teams during periods of structural change. Outsmart was what AI transformation really looks like in practice—as AI accelerates, the advantage won’t come from technology alone, but from how well organizations connect people, processes, and technology to turn insight into action. That’s where the opportunity (and challenge) becomes more tangible. Right now, far more energy is going into building AI than into designing how humans actually work alongside it.     Spent last week at Visier Outsmart with a group of HR and people analytics leaders who are right in the middle of this AI shift — and had the opportunity to present and be part of some great conversations throughout the week. The overall tone was incredibly positive — and deservedly so. ⚡ AI is no longer theoretical ⚡ It’s embedded in workflows ⚡ It’s starting to show up in real outcomes A few themes that HR teams are focused on came through clearly: → Data → Decisions → Insight → Action → Theory → Practical application That’s real progress. One of the highlights for me was Cassie Kozyrkov’s keynote on Decision Intelligence. Her core message was simple, but powerful: → The challenge isn’t more data → It’s making better decisions with it In a world where AI is accelerating everything, the real differentiator is how organizations connect: technology process people …to consistently turn insight into action. One stat she shared really stuck: → ~93% of AI investment is going into infrastructure → ~7% into human + AI design That gap showed up everywhere. Because what also stood out — a bit more quietly — is how much HR is being pulled into the center of this transformation. Not just to support it. But to help define how work actually changes. This isn’t just workforce planning anymore. It’s work design. → What should AI do? → Where does human judgment matter most? → How do roles evolve when both are working together? Those questions don’t sit in one place: Not just IT Not just the business Not just HR But HR is increasingly being asked to help connect all three. At the same time: 📈 AI adoption is accelerating 📉 Confidence is not ⚠️ Roles are shifting faster than they’re being defined That creates a pretty clear signal: The organizations that get this right won’t just deploy AI well — they’ll redesign work in a way people can actually navigate and grow within.
