Most leaders measure culture the wrong way. After building teams for years, I've found one question that matters more than all the surveys combined. What behaviours does your culture naturally encourage? This morning, we took this picture after realizing everyone had somehow shown up wearing white. No dress code. No coordination. No planning. Just one of those random Monday moments that made us stop and laugh. What struck me wasn't the coincidence. It was what it represented. Culture is often discussed through values, policies, and employee initiatives. Those things matter, but they're not where culture becomes visible. Culture reveals itself through behaviour. It shows up in how people handle disagreement. How they respond to feedback. Whether they take ownership without being asked. Whether they optimize for the outcome or for personal recognition. Over time, these small behaviours compound into something much bigger. One of the biggest misconceptions about culture is that its purpose is to create uniformity. In reality, the strongest cultures create alignment. Different personalities. Different perspectives. Different ways of thinking. Yet a shared commitment to moving in the same direction. I've found that the healthiest teams consistently do three things well: • They challenge ideas without making discussions personal. • They take responsibility before responsibility is assigned. • They care more about the quality of the outcome than who gets the credit. Those behaviours rarely appear in a culture deck. But they appear everywhere in great teams. And eventually, they show up in the work. Because culture isn't measured by what a company says it values.
