What if the most effective moat today isn’t technology, data or scale – but speed? Had a lot of fun discussing this yesterday with the INTRO, High Tech Community team. Many traditional moats seem to be becoming more fragile. Building is faster, switching is easier and data can be replicated or acquired. Speed may be the last standing moat. Not engineering speed alone, but how quickly a company can decide, learn, launch, and adapt. Almost nothing is defensible on day one. Speed helps you compound existing advantages. And build new ones. And while speed is something many companies want, few teams can execute at high levels consistently. Revital Padovitz raised an interesting challenge: is speed actually the cause of success, or simply what successful companies look like? An engineer at CRED recently spent $50k on AI tokens in a month. The leadership team didn’t panic or flag it as a budget crisis. Instead, they asked a better question: Did the output justify the cost? It did. We recently hosted Jon Carr-Harris, CEO of CRED, to talk about how his team is optimizing for AI costs. This example from the conversation is a good illustration of the mindset shift he's pushing for. As Jon put it: “We should not just be asking ourselves, ‘How much are we spending on AI?’ Instead, we should be asking, ‘What are we getting for what we spend?’”

One of the most interesting questions in AI right now is where each request should run. Or how to balance “good enough” capability with cost. A few folks from the Fluxon team put together a small router. The goal was to send each request to the right-sized model instead of defaulting to the biggest one. The early results showed a clear win for coding tasks: the mid-tier models came within a point of the top model, at roughly a quarter of the cost. But the bigger cost lever wasn't our model choice. It was how we'd structured the calls around it. Our calls weren't structured to reuse the cache effectively. Because of this, most requests were being billed at the write price instead of the much lower read price for cached content. On the cached portion, that cost difference is close to 12x. We’d been focused on optimizing our models, while a bigger efficiency gain was hiding in our own system design. The clearest example we found: the same model can cost noticeably more depending on the harness around it. A tool built around the cache structure spends far fewer tokens than one that isn't, even when the underlying model is identical. Curious how other builders are thinking about this. How much of your AI cost turns out to be the model itself, versus everything around it? And what's your rule of thumb for when a request actually justifies the biggest model?
