Most PPM tools don't actually do lessons learned. My team recently scanned nearly 60 PPM and work management platforms looking for one specific thing: a dedicated, out-of-the-box lessons learned capability. Barely 1 in 10 had one. Not one shipped AI built specifically for lessons learned. Here's what I've come to believe after nearly 20 years working with PMOs at Fortune 500 companies: Lessons learned has always been an intelligence problem disguised as a documentation problem. We've been solving it with the wrong tools. Better templates. More detailed closeout forms. A dedicated SharePoint list or online spreadsheet. None of it works — because the problem was never about where we store the lessons. It was always about whether the knowledge ever makes it back into a decision. And it almost never does. The breakdown happens at three predictable points: 1️⃣ Capture depends on a workshop at the worst possible moment — when the team is exhausted, the budget is spent, and everyone is already rolling onto the next project. 2️⃣ Retrieval depends on memory — someone has to remember that a similar project happened and then go hunting for where the notes were filed. On a busy portfolio, that almost never happens. 3️⃣ Application depends on a human connecting the dots at exactly the right time — linking an old lesson to a new decision before work is approved. This is the weak link, and it's where the value quietly leaks out. PMI research puts a number on what we lose when this breaks down: 78% of high-performing organizations report that systematically applying lessons learned significantly improves project success rates. The thing that separates the best PMOs from everyone else isn't more effort or better templates. It's whether the knowledge ever makes its way back into a decision. And for most organizations, it doesn't. Teams pay for the same mistakes over and over — because the knowledge they already paid for is trapped in closeout reports no one reopens, shared drives no one searches, and the memories of people who have since moved on. A lesson that is captured but never reused isn't really a lesson. It's a memo. At PMO unCON this year, we put one line on a slide and let it sit there: "If your value is tied to execution… that value is shrinking." Here's why I keep coming back to it. AI made your PMO faster. It hasn't made it better. Status reports draft themselves now. Scheduling and coordination are automating. Risk tracking is automating. All real, all useful — and every one of them just accelerates execution you were already doing. That's the trap. If AI only speeds up execution, the portfolio may move faster but it might be moving faster in the wrong direction. Execution accelerates; decision quality doesn't. And the choices that actually determine outcomes get no better at all. So where is AI actually worth aiming? Not during execution. The highest-leverage moment in portfolio management is the decision about what to execute and when. Once work starts, sunk costs pile up and reversal gets expensive and political. The value — or the damage — is mostly locked in before the first task is assigned. That decision-to-start moment is where intelligence belongs. That's our point of view at Acuity PPM.
